Best integrations for accounting firms: Karbon, Xero and HubSpot

Flow Mesh · · 5 min read

A common stack in a 10 to 50 person accounting firm looks like this: HubSpot for prospects and marketing, Karbon for the work itself (jobs, deadlines, client email), and Xero for the firm's own invoicing. Each tool is good at its job. The trouble starts when a new client is typed into all three, and nobody is sure which address or billing contact is the right one.

The direct answer: connect Karbon and Xero with Karbon's native integration, connect HubSpot and Xero with HubSpot's native Data Sync only if you need billing data in HubSpot, and bridge HubSpot to Karbon with Zapier, because Karbon documents no direct HubSpot connector. Before any of it, decide which tool owns each record.

Who should own what

Most integration problems in accounting firms come from three tools all believing they hold the master client record. A split that works for many firms:

RecordOwnerOthers
Prospects, leads, marketing consentHubSpotNot copied until the client signs
Active clients and contactsKarbonSynced to Xero for billing
The firm's invoices and paymentsXero (raised from Karbon or Xero)Status visible in Karbon
Jobs, deadlines, client requestsKarbonNot synced elsewhere

The moment a prospect becomes a client is the handover point. Before it, HubSpot is the source of truth; after it, Karbon is. Our guide to integrating a CRM with accounting software explains the source of truth idea in more depth.

Karbon and Xero: the native integration

Karbon's Xero integration page and its October 2025 release notes describe three parts:

  • Two-way contact sync. Xero contacts are imported into Karbon and kept in step in both directions: name, billing email, address and phone. Karbon matches records automatically, asks you to review partial matches and creates new contacts only when needed.
  • Invoices from Karbon to Xero. Invoices created and sent in Karbon generate matching invoices in Xero, with Karbon service types mapped to Xero revenue accounts.
  • Payments both ways. A payment recorded in Karbon marks the Xero invoice paid, and a payment entered in Xero syncs back to Karbon.

Karbon's own guidance is to clean up Xero contacts before connecting, because it imports all of them and matches them against what is already in Karbon. Old suppliers, test contacts and duplicate client records all come across. Spend an afternoon archiving and merging in Xero first; it is far easier than untangling Karbon afterwards. Karbon's help center also covers using Karbon alongside Xero Practice Manager if your firm still has XPM in the picture.

One practical rule: decide whether invoices are raised in Karbon or in Xero, and train the team on it. If both happen, you will reconcile the firm's own debtors by hand.

HubSpot and Xero: do you need it at all?

HubSpot's native Data Sync for Xero syncs contacts, products, invoices and payments, with Xero changes reaching HubSpot about every 30 minutes. It is useful when partners or business development staff want to see in HubSpot what a client is billed and whether they pay on time, for example before proposing an advisory upsell.

In a firm where Karbon already syncs with Xero, think twice. Two tools writing contacts into Xero is a classic source of duplicates. If you do connect HubSpot to Xero, make it one way (Xero to HubSpot) for contacts, so HubSpot reads billing data without creating Xero contacts. Our HubSpot and Xero guide covers the limits, including the supported currencies.

HubSpot and Karbon: the Zapier bridge

Karbon does not document a direct HubSpot connector. The documented route is Zapier: Karbon's Zapier app offers triggers for new and updated person and organization contacts, actions to create and update them, and searches to find them, as listed in October 2026. That is contacts only; you cannot create a Karbon work item from it.

A typical workflow:

  1. A HubSpot deal moves to "Engagement signed".
  2. Zapier searches Karbon for the organization by name or email.
  3. If it is not found, Zapier creates the organization and its primary person contact in Karbon.
  4. A team member starts the onboarding work in Karbon from a template.

Step 2 matters. Without a search first, every re-triggered deal creates another duplicate client.

If you need more than contacts, Karbon has an API, but its API terms of use limit access to the Business and Enterprise tiers, with keys generated by a certified Karbon admin. As listed on Karbon's pricing page in October 2026, Team is $59 and Business $89 per user per month billed annually, so moving every seat up for API access is a real cost. Check whether a Zapier contact sync plus a Karbon work template already covers the need.

Where the time savings claims come from

Vendors in this space publish striking figures. Karbon's State of AI in Accounting 2025 report, vendor research based on more than 500 accounting professionals, says firms using AI report saving an average of 18 hours per employee per month. Treat figures like this as a vendor's survey, not a forecast for your firm. The time you get back from integrations comes from specific removed steps: the client no longer typed three times, the invoice no longer rebuilt in Xero, the payment no longer checked in a second system. Count those steps in your own firm before you buy anything; our article on which processes to automate first shows how.

A checklist before you connect anything

  • Write the ownership table above for your own firm and get the partners to agree it.
  • Clean Xero contacts before the Karbon sync; clean HubSpot before any Zapier bridge.
  • Use firm-owned admin accounts for every connection, not a staff member's personal login.
  • Agree revenue account and tax mapping with whoever does the firm's own books. Check with your accountant if the firm's internal bookkeeping is outsourced.
  • Turn on one integration at a time and watch it for two weeks before adding the next.
  • Name an owner for sync errors and Zapier alerts.

How Flow Mesh helps

Our stack audit looks at Karbon, Xero, HubSpot and everything around them, gives each tool a verdict (keep, configure, consolidate or replace) and writes down which tool owns which record and how they should connect. Any build is scoped and quoted in writing after the audit, and we work inside your own accounts.

Key takeaways

  • Decide ownership first: HubSpot for prospects, Karbon for active clients and work, Xero for the firm's invoices and payments.
  • Karbon's native Xero integration syncs contacts both ways, sends invoices to Xero and syncs payments in both directions.
  • Connect HubSpot to Xero only if you need billing data in HubSpot, and keep contacts one way to avoid duplicates.
  • HubSpot to Karbon runs through Zapier and covers contacts only; always search before you create.
  • Treat vendor time-saving figures as vendor research and count the steps you would remove in your own firm.
